increasingly focused on soft skills.\u00a0Over the same period, project and change initiative failure rates have barely moved.\u00a0That may explain why\u00a0<strong>75% of organisations say their leadership development is not effective<\/strong>.<\/p>\n<p>Continuing to double down on vulnerability, authenticity, and \u201cleading with presence\u201d while results remain flat doesn\u2019t just defy the data \u2014 it borders on madness.\u00a0So instead of asking\u00a0how do we make leaders nicer, let\u2019s start with a more useful question:<\/p>\n<ul>\n<li><strong>Why isn\u2019t leadership development experienced as effective?<\/strong><\/li>\n<li><strong>And why do so many change initiatives still fail?<\/strong><\/li>\n<\/ul>\n<hr align=\"center\" size=\"0\" width=\"100%\" \/>\n<p><strong>The gap no one wants to talk about<\/strong><\/p>\n<p>When you look at the most popular leadership training topics and compare them with the main reasons change initiatives fail, something uncomfortable appears.<\/p>\n<p>They barely overlap.<\/p>\n<p>Leadership training focuses on:<\/p>\n<ul>\n<li>Vulnerability<\/li>\n<li>Authenticity<\/li>\n<li>Emotional intelligence<\/li>\n<li>Storytelling<\/li>\n<li>Executive presence<\/li>\n<\/ul>\n<p>Change initiatives fail because of:<\/p>\n<ul>\n<li>Unclear goals<\/li>\n<li>Weak accountability<\/li>\n<li>Poor planning and scope control<\/li>\n<li>Late or avoided decision-making<\/li>\n<li>Execution breakdowns<\/li>\n<\/ul>\n<p>These are not the same things.<\/p>\n<p>And yet we keep acting as if training 100vw, 1453px\" \/><\/p>\n<p><strong>Why this keeps happening<\/strong><\/p>\n<p>Soft skills are not the problem.<\/p>\n<p>They are\u00a0<strong>necessary\u00a0<\/strong>\u2014 just not\u00a0<strong>sufficient<\/strong>.<\/p>\n<p>They are like oil in a car engine.<br \/>\nWithout them, performance isn\u2019t sustainable.<br \/>\nBut oil is not the driving force.<\/p>\n<p>If all you focus on is oil, the car will technically run \u2014 but it won\u2019t perform, it won\u2019t accelerate, and it won\u2019t win races.<\/p>\n<p>Leadership development has made the same mistake.<\/p>\n<hr align=\"center\" size=\"0\" width=\"100%\" \/>\n<p><strong>The uncomfortable organisational reality<\/strong><\/p>\n<p>Nice leaders who don\u2019t deliver get fired.<\/p>\n<p>Toxic leaders who deliver \u2014 often in spite of the damage they cause \u2014 get tolerated, retained, and sometimes promoted.<\/p>\n<p>I\u2019ve seen this throughout my career.<\/p>\n<p>Yes, organisations may send those leaders on emotional intelligence or empathy training.<br \/>\nBut their behaviour is tolerated because\u00a0results matter more than intentions.<\/p>\n<p>That\u2019s not how it\u00a0should\u00a0be.<br \/>\nIt\u2019s how organisations\u00a0actually behave.<\/p>\n<hr align=\"center\" size=\"0\" width=\"100%\" \/>\n<p><strong>Why behaviour-first leadership development fails<\/strong><\/p>\n<p>Training soft skills is fundamentally about\u00a0behavioural change.<\/p>\n<p>Behavioural change is:<\/p>\n<ul>\n<li>Slow<\/li>\n<li>Identity-threatening<\/li>\n<li>Context-dependent<\/li>\n<li>Easily overridden under pressure<\/li>\n<\/ul>\n<p>Even when it works, it doesn\u2019t help people-centric leaders deliver better results.<\/p>\n<p>And here\u2019s the deeper problem:<\/p>\n<p><strong>Training behaviour is harder than teaching skills.<\/strong><\/p>\n<p>Millions of divorced people would tell you how hard it is to change toxic behaviour.<br \/>\nYet somehow we believe a two-day leadership course will succeed where years of counselling failed.<\/p>\n<p>At some point, this stops being optimistic and starts being irrational.<\/p>\n<hr align=\"center\" size=\"0\" width=\"100%\" \/>\n<p><strong>The leadership development trade-off we keep missing<\/strong><\/p>\n<p>There are two very different paths to effective leadership:<\/p>\n<ol>\n<li><strong>Trying to rehabilitate toxic leaders through behavioural change<\/strong><\/li>\n<li><strong>Taking people-centric leaders and upgrading their delivery capability<\/strong><\/li>\n<\/ol>\n<p>Only one of these paths consistently works.<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone size-full leadership development strategy<\/strong><\/p>\n<p>The biggest missed opportunity in leadership development sits in plain sight.<\/p>\n<p>It\u2019s not the toxic high performers.<br \/>\nIt\u2019s not the people with poor behaviours and poor results.<\/p>\n<p>It\u2019s the\u00a0people-centric leaders with potential\u00a0\u2014 those who care about people but haven\u2019t yet been taught how to deliver consistently.<\/p>\n<p>Teaching them delivery skills is:<\/p>\n<ul>\n<li>Faster<\/li>\n<li>More reliable<\/li>\n<li>Less risky<\/li>\n<li>More scalable<\/li>\n<\/ul>\n<p>This is about\u00a0skills upgrade, not personality change.<\/p>\n<p>And it works.<\/p>\n<p>Across multiple organisations, change success rates moved from around\u00a030% (industry norm)\u00a0to\u00a070%+\u00a0\u2014 not by making leaders \u201cnicer\u201d, but by making good leaders\u00a0effective.<\/p>\n<hr align=\"center\" size=\"0\" width=\"100%\" \/>\n<p><strong>Why leadership development feels ineffective<\/strong><\/p>\n<p>McKinsey reports that\u00a075% of organisations say their leadership development is not effective.<\/p>\n<p>That shouldn\u2019t surprise us.<\/p>\n<p>If leadership development doesn\u2019t help organisations deliver results, it won\u2019t be experienced as effective \u2014 no matter how well-intentioned it is.<\/p>\n<p>Sustainable leadership requires both:<\/p>\n<ul>\n<li>People-centric leadership<\/li>\n<li>Results-driven capability<\/li>\n<\/ul>\n<p>But the\u00a0sequence matters.<\/p>\n<hr align=\"center\" size=\"0\" width=\"100%\" \/>\n<p><strong>A simple way to make leadership development more effective<\/strong><\/p>\n<p>Stop trying to fix toxic leaders.<\/p>\n<p>Find good people.<br \/>\nTeach them to
